Traditional warehouses were designed for bulk storage and pallet movement. But E-commerce operations are different: they manage thousands of SKUs, handle fragmented order sizes, and operate within tight delivery windows.

Whether you’re planning a regional fulfilment centre, a dark store, or a last-mile facility, the right design directly impacts order fulfilment speed, order accuracy, operating costs, and scalability.
Here’s what businesses need to know before investing in an e-commerce warehouse.

Not all e-commerce facilities serve the same purpose. The right model depends on your delivery promise, customer geography, inventory strategy, and order volumes.
RFCs are large-scale facilities that serve extensive geographic areas. They carry a wide SKU range, consolidated inventory, and process high order volumes. These centres form the backbone of most fulfilment centre design strategies for multi-city operators.
Dark store design blends retail-style accessibility with warehouse-grade efficiency, but without walk-in customers. Positioned closer to urban demand centres, these facilities are optimised for rapid order picking and dispatch. Ideal for grocery, quick commerce, and hyperlocal delivery models where 10- 30-minute delivery windows make layout efficiency non-negotiable.
A last-mile fulfilment centre or micro-fulfilment centre closes the gap between inventory and the end customer. MFCs are usually located near densely populated areas, and these facilities support fast delivery commitments by reducing transportation distances and costs.

E-commerce warehouses are typically designed around high order volumes, large SKU assortments, smaller order quantities, and short order fulfilment timelines, unlike conventional bulk distribution operations. Many e-commerce operations require efficient piece-level or each-level picking. As a result, the warehouse layout should be designed around product flow, order profile, picking productivity, and scalability.
Designate a forward picking area for fast-moving SKUs and store excess inventory in reserve to optimise space and improve picking efficiency. Adjust pick-face sizes based on SKU velocity and handling needs.

Place SKUs considering demand, size, weight, and handling needs, rather than just category. Fast-moving items should be in easily accessible spots to avoid congestion.
E-commerce demand can change rapidly due to promotions, seasonality, new product introductions, and shifts in customer buying behaviour. A rigid layout can quickly become inefficient. Adjustable storage systems, flexible pick-face configurations, and periodic re-slotting allow the warehouse to respond to changes in SKU velocity and inventory profiles without requiring major physical modifications.
Packing and dispatch areas should be sized for peak order volumes, accounting for processing time, productivity, and service-level requirements. The layout should also provide space for packing materials, quality checks, staging, and carrier-wise segregation to ensure a smooth flow from receiving to dispatch.

Not every e-commerce warehouse needs automation from day one. The right level depends on order volumes, SKU profile, labour availability, throughput, budget, and future growth.
However, the warehouse should be designed with future automation in mind. This includes providing adequate building height, floor capacity, power, network connectivity, operational space, and infrastructure for systems such as conveyors, robotics, or AS/RS. Planning ahead avoids costly modifications later and ensures the facility can adapt as business needs evolve.
Return management is the second blind spot. They often require inspection, quality checks, grading, repacking, refurbishment, restocking, quarantine, return to vendor, or disposal. Keeping returns separate helps prevent inventory errors and operational bottlenecks.
The warehouse should include dedicated returns-processing areas sized to expected volumes, while the Warehouse Management System (WMS) should support distinct inventory statuses to ensure returned products are not available for sale until inspection and disposition are complete. Planning for both forward and reverse logistics from the design stage improves flexibility, reduces future modification costs, and supports long-term growth.

Speed is no longer a competitive advantage in e-commerce; it is the baseline expectation for consumers. The warehouse process and layout planned correctly from the inbound dock to the last mile is what makes that baseline achievable at scale. The right design lowers cost per order, protects accuracy, and gives operations room to grow without a rebuild.
